Reimagining advertising with AI: what OpenAI's ad platform means for small businesses

OpenAI's Sponsored Agents test plus live Shopify and HubSpot integrations for ChatGPT Ads, explained — what US small businesses should test and what to skip.

OpenAI announced a set of AI-powered advertising products on September 16, 2026, including Sponsored Agents (in a limited US test with select advertisers), a marketer toolkit, and native integrations with Shopify and HubSpot. For small-business owners who already run Google, Meta, or TikTok campaigns, it's a meaningful new experience layered onto OpenAI's existing ChatGPT Ads platform.

The short version: after seeing a relevant ad in ChatGPT, a customer can choose to start a clearly labeled conversation with a business-sponsored agent, ask follow-up questions, and follow a link to the business's site when they're ready to take the next step. That Sponsored Agent conversation is distinct from ChatGPT's own answers and separate from the user's original chat. If you sell on Shopify or manage pipeline in HubSpot, those systems now connect to ChatGPT Ads so you can run ads and track performance using your existing product catalog and CRM context.

What OpenAI actually announced

OpenAI's post, Reimagining advertising with AI, describes three products aimed at marketers:

  • Sponsored Agents (limited test). Advertiser-built agents that a user can opt into from a relevant ad in ChatGPT. The conversation with the agent is clearly labeled, happens separately from ChatGPT's independent answers, and lets the user ask follow-up questions and follow a link to the business's site when ready. Sponsored Agents are being tested with select advertisers in the US.
  • Prompt-based ad creation in ChatGPT Work (live). Advertisers write a few prompts in ChatGPT Work to generate a campaign, rather than using a separate ad-building interface.
  • New AI creative tools in Ads Manager (live). Ads Manager, which opened to US businesses with CPC bidding earlier in 2026, adds AI-generated creative tools; audience targeting and performance measurement aren’t new to this announcement.
  • Shopify and HubSpot integrations (live). HubSpot customers can connect a ChatGPT Ads account today to create ads, track performance, and follow up on leads in HubSpot, powered by HubSpot context. US Shopify merchants can use the new ChatGPT Ads app now, with international access following September 23 in markets where ChatGPT Ads already run; products are integrated through Shopify Catalog so merchants can run ads and track performance.

The scale of the audience is the reason marketers are paying attention.

Why this matters for small businesses right now

Small businesses have spent the last decade optimizing for two ad ecosystems: Google's intent-based search ads and Meta's interest-based social ads. A ChatGPT ad surface is a third model, which we can call conversational intent. The user is already describing a problem in natural language ("I need a bookkeeper who handles Shopify sales tax in Texas"), and if they engage with an ad, the follow-up happens in a labeled Sponsored Agent conversation rather than on a landing page.

Three practical consequences:

  1. Fewer clicks, more qualified handoffs. If the agent answers questions and sends a warmer visitor to your site, you lose some top-of-funnel analytics but gain a more informed lead.
  2. Product feeds and CRM data become creative. The quality of your Shopify product descriptions and your HubSpot data will shape what the agent can say on your behalf.
  3. Small budgets can compete on specificity. Long-tail conversational queries like "solar installer in Bakersfield who does battery backup" reward businesses with clean, specific data more than businesses with big media budgets.
How a Sponsored Agent handles a customer query
1
Ask
Customer asks ChatGPT a natural-language question.
2
See
ChatGPT answers independently; a relevant ad appears alongside it.
3
Opt in
Customer taps the ad to start a clearly labeled agent conversation.
4
Explore
Customer asks follow-ups; the agent answers with product or service detail.
5
Click through
Agent provides a link to the business's site when the customer is ready.
Takeaway: The customer arrives at your site already informed. The conversation stays separate from ChatGPT's own answer.

How Sponsored Agents work in a customer conversation

A homeowner opens ChatGPT and types: "My AC is short-cycling and it's 98 degrees outside. What should I do?"

Under the old ad model, that query would eventually produce a Google search, a set of paid results, and a phone call. With Sponsored Agents (as described by OpenAI), ChatGPT can:

  1. Answer the diagnostic question in its own independent response.
  2. Show a relevant ad from a local HVAC company alongside that response.
  3. If the homeowner taps in, open a separate, clearly labeled conversation with the contractor's Sponsored Agent.
  4. Let the agent answer follow-up questions about the issue and the contractor's services.
  5. Provide a link the homeowner can follow to the contractor's site to book service.

The contractor never wrote a landing page for "AC short-cycling in July." The agent handled the specificity in-conversation before the click.

What you'll need to prepare (whether or not you're in the test)

Sponsored Agents themselves are a limited US test with select advertisers, so most small businesses can't launch one yet. The marketer toolkit and the Shopify and HubSpot integrations are live, and the prep work below applies to both ChatGPT Ads today and Sponsored Agents when access broadens:

  • A clean product or service catalog. Shopify merchants get this for free if their catalog is already accurate. Service businesses will need a structured list of services, price ranges, and service areas.
  • CRM hygiene. If HubSpot is your source of truth, deduplicated contacts and accurate properties will make the HubSpot-powered ad workflows more useful.
  • A defined offer. Vague brand ads translate poorly to a conversational surface. "15% off your first quarterly bookkeeping engagement, Texas LLCs only" gives an agent something concrete to reference.
  • Budget guardrails. Apply the same cost-per-acquisition discipline you use for Google Ads. OpenAI has not published pricing tiers as of the announcement, so start small.

The Shopify integration in plain terms

For a US Shopify merchant, the new ChatGPT Ads app connects your store to ChatGPT Ads so you can run ads and track performance, with products integrated through Shopify Catalog. International access follows September 23, in markets where ChatGPT Ads already run.

Two things follow:

  • Product copy is now ad copy. Descriptions written for SEO keyword density will read poorly when quoted in a conversational surface. Rewrite top-selling SKUs in plain sentences a person would actually say out loud.
  • Catalog accuracy matters more. Titles, prices, and availability in your Shopify Catalog are what the ad platform has to work with. Keep them current.

The HubSpot integration in plain terms

HubSpot's integration lets you connect a ChatGPT Ads account and, per OpenAI, create ads, track performance, and follow up on leads inside HubSpot, powered by HubSpot context. In practice:

  • Campaign setup and reporting live where your sales and marketing team already works.
  • Lead follow-up uses the HubSpot tools you already use for other sources.
  • The richer your HubSpot data, the more context the workflow has to draw on.

The tradeoff: your CRM context is now feeding a public-facing ad experience. Garbage in, embarrassing ad out.

Where this fits alongside Google, Meta, and TikTok

Do not treat ChatGPT Ads as a replacement for your existing ad mix in 2026. Google still owns high-intent search, Meta still owns interest-based discovery, and TikTok still owns short-video demand generation. US digital ad spend continues to be dominated by these incumbents.

A reasonable initial allocation for a small business already spending $5,000/month on paid media:

  • Keep 80% on your current best-performing channel.
  • Move 15% to a ChatGPT Ads test (via the Shopify or HubSpot integration) with a single, well-defined offer.
  • Reserve 5% for creative and catalog cleanup, which is the work that improves both your existing ads and your future performance on any conversational surface.

A test plan you can run in 30 days

This plan assumes you're using the live ChatGPT Ads product through the Shopify or HubSpot integration. Sponsored Agents are still in limited testing, so treat any agent-specific steps as preparation for when access opens up.

Week 1: Audit the inputs. Clean your Shopify catalog descriptions for your top 20 SKUs, or write a structured service list if you're services-based. Deduplicate HubSpot contacts and confirm key properties are accurate.

Week 2: Define one offer and one audience. Pick a single geography, a single customer type, and a single offer. Write the offer in one sentence.

Week 3: Launch a small ChatGPT Ads campaign through your Shopify or HubSpot connection. Cap daily spend. Instrument the HubSpot side so you can see which contacts came from the campaign and what they did next.

Week 4: Measure qualified engagement, not just clicks. For ChatGPT Ads, watch how engaged visitors behave after they arrive on your site or in your CRM, not only impressions or click-through rate.

A 30-day ChatGPT Ads test plan

Four weeks. One disciplined test.

Week 1
Audit

Clean top 20 Shopify SKUs, dedupe HubSpot contacts.

Week 2
Focus

Define one offer, one geography, one customer type.

Week 3
Launch

Run a capped-budget campaign with HubSpot instrumentation.

Week 4
Measure

Track qualified engagement after the click, not just impressions.

Takeaway: Success metric = qualified leads or orders attributable to the campaign.

A reusable campaign brief

Here's a plain-text brief you can adapt for your first ChatGPT Ads campaign (and reuse for a Sponsored Agent later, if you're invited into the test):

CHATGPT ADS CAMPAIGN BRIEF

Business name:
Primary service or product:
Service area (ZIP codes or shipping regions):
Target customer (one sentence):
The single offer (one sentence, include price and expiration):
Three qualifying questions to answer up front in ad creative or on the landing page:
  1.
  2.
  3.
Handoff destination (Calendly link, Shopify product/checkout page, HubSpot form):
Success metric (booked appointments per week, orders per week, SQLs per week):
Weekly budget cap:
Guardrails the campaign must not violate:
  -
  -

Paste this brief into ChatGPT or Claude with the prompt: "Turn this into a fillable Google Doc I can share with my marketing agency, and generate three sample ad concepts based on the offer and qualifying questions." You'll get a working document and starter creative in one pass.

What to be cautious about

Attribution will be messy for a while. New ad surfaces always are. Do not shift budget aggressively until you have at least 60 days of data.

Brand voice drift. Conversational surfaces paraphrase your catalog and CRM data. Review what shows up in test placements before you scale spend.

Compliance in regulated categories. Financial services, healthcare, legal services, and real estate have specific advertising disclosure requirements at the federal and state level. If you operate in one of these categories, run your ad creative and any Sponsored Agent scripts past your compliance counsel before launch.

Cash flow discipline. New ad channels have a habit of quietly becoming your largest line item. Set a hard monthly cap in your ad account and reconcile it against your bank feed weekly.

How Novo fits

If you're running paid media across multiple platforms, the bookkeeping side gets ugly fast. Google Ads, Meta, TikTok, and now potentially ChatGPT Ads each bill on their own cycle. A Novo business checking account gives you a single feed to categorize ad spend by platform, and the Novo QuickBooks integration syncs those transactions to QuickBooks. The Novo business checking account has no monthly maintenance fee, and you can dedicate a Novo debit card to ad spend so it's easy to isolate. Novo does not accept cash deposits, which is worth knowing if part of your business is cash-based.

The bottom line

OpenAI's advertising products give ChatGPT users a way to see a relevant ad, opt into a labeled conversation with a business's Sponsored Agent, and follow a link to that business when they're ready. Sponsored Agents are in limited US testing today; the Shopify and HubSpot integrations for ChatGPT Ads are live. The small businesses that benefit first will be the ones with clean Shopify catalogs, honest HubSpot data, and one specific offer worth advertising. Start with a small test on the live tools, measure qualified engagement rather than raw clicks, and keep your existing paid channels running while you learn.
